The old adage, change can only be done with, not to. Successful change can only happen if you know the before and after state, and your local understanding of the business is so good, that there are no surprises exactly how big the fit-gap is with the new state and what the change will mean for them. You can only do that if someone ‘in the rest of the business’ is dedicated (with whatever hours a day / week/ month necessary) as the local go-between. If those people cannot reasonably be spared then the management is not fully committed to the change. They must own ‘what do we stop, what do we start, how do we all understand why, what difference does it make to each person’s role, what (re)training will they need, and how do we allocate the time and resources to get there,’ from within. They will only do so, if they get, ‘what’s in it for them and what happens if we don’t’. Successful transformation through technology, is little to do with tech, and all about people. You cannot bolt-on change as an extension. Its success can only be self-built. You’re just the architects.
