Great question Nathan. It starts with understanding what their motivations are, why they want to lead a team. If their motivations are “good” (they like coaching people, they think of themselves as serving their team, etc) work with them for 3–6 months to coach them to become good leads. Many first-time leads struggle making the transition from IC to lead. They need extra help and support from their lead (you!). If after 3–6 months, it’s still not working out, allow them to gracefully step back into their former role. If they are not open to that, you’ll (regretfully) need to let them move on.
