Ciao Michele, the first big shift for us happened when we forced ourselves toward a strict allocation policy: one main project per developer—or in some cases no more than 2 projects concurrently. This, which is a big effort for an “agency” business allowed our team to be more focused on the job and to be more accurate when estimating features. Let me say this is a prerequisite. Personally it’s been of great help reading how Intercom manages their projects (read the article on their blog), which is more or less how our methodology evolved in the last year.
