And a February 2026 industry review found that 74% of AI-climate benefit claims could not be substantiated.</p><p>Supply chain leaders now sit between two trends that don’t reconcile cleanly. It’s worth being honest about that before the next budget cycle.</p><figure><img alt="" src="https://cdn-images-1.medium.com/max/1024/0*VGec5xU2W_9ZcM5u.png" /></figure><h3>What’s actually happening on the ground</h3><p>Across enterprise CPG and industrial operators, the pattern is consistent. A sustainability mandate lands from the board, often well ahead of CSRD or CBAM deadlines. Teams build a Scope 3 baseline from supplier surveys, industry-average emission factors, and a thin layer of measured data. Confidence intervals are quietly enormous. An AI platform — sometimes a startup, sometimes a Tier 1 module — gets layered on top to “improve data quality.”</p><p>A year in, three things are usually true. Supplier survey response rates plateau well below 50%, so the model is still feeding on industry averages dressed as primary data. The AI’s measurable value concentrates in two narrow places — route optimisation and energy anomaly detection at owned facilities — which were already the easiest emissions to attack. And the harder questions (raw material substitution, supplier mix shifts, packaging redesign) are still being decided by humans in a meeting room.</p><p>The regulatory clock has shifted underneath all of this. CBAM left its transitional phase on 1 January 2026; importers of covered goods now pay for actual certificates. CSRD is live for first-wave companies. Gartner expects 70% of technology sourcing leaders to carry sustainability-aligned performance objectives by 2026. Vendors quote avoided emissions; almost none quote the embodied emissions of the platform delivering them. As CBAM widens its product scope and CSRD audit pressure increases, “what is the net carbon position of running this AI?” will start showing up in procurement reviews. Most current vendor disclosures are not ready for that question.</p><h3>Closing</h3><p>The interesting work in 2026 is not picking an AI-driven sustainability platform. The honest read isn’t that AI doesn’t work — it’s that the operating model around the forecast was never redesigned.</h4><figure><img alt="" src="https://cdn-images-1.medium.com/max/1024/1*zCYSQsMM6FXDEU6ZyGcxWA.png" /></figure><p>If you’ve spent any time around enterprise supply chain teams in the last two years, you’ll recognise the arc.</p><p>A consulting team or an internal data-science group runs a forecasting pilot. The MAPE numbers come back better than the incumbent system. There’s a steering committee, a slide deck, maybe a published case study. The CFO signs off on a multi-year program.</p><p>Twelve months later, the planner is still working off the old system. Inventory dollars haven’t moved. The program has been quietly rolled into “phase two.” Nobody is sure who killed it.</p><p>This pattern is now visible at scale. Gartner reports that fewer than 30% of supply chain AI pilots successfully transition into production. MIT’s NANDA initiative went further in July 2025 — across the broader enterprise AI landscape, 95% of pilots deliver zero measurable return. BCG’s parallel research found 74% of companies struggle to extract value from AI investments at scale.</p><p>The interesting question is not why models fail in production. Most don’t. The interesting question is why production never happens.</p><h3>What’s actually happening</h3><p>Most enterprise forecasting projects don’t fail because the models don’t work. They fail in the gap between <em>“the data scientist showed a better MAPE in a notebook”</em> and <em>“the S&amp;OP process trusts the new forecast enough to act on it.”</em></p><p>Three failure modes recur across the enterprise CPG, industrial, and pharma programs I’ve worked on.</p><h4>1. Data plumbing eats the budget</h4><p>POS data, weather feeds, ERP receipts, and macro signals live in different systems, with different cadences and different identifiers. Without an integration layer that reconciles them cleanly — typically 40% to 60% of the real project cost — the model starves.</p><p>McKinsey’s distribution operations research has flagged the same constraint: data readiness, not algorithm choice, is the leading limiter on AI value capture. Yet integration work almost never appears as a line item in the business case. Capital flows to licences, because licences are easy to approve. Capital does not flow to redesigning data pipelines, because no vendor sells that line item.</p><h4>2. The planner workflow isn’t redesigned</h4><p>An AI forecast dropped into a planning process designed in 2003 gets overridden the first time it disagrees with the planner’s instinct. If the planner can’t see why the model made a call — the features that drove it, the confidence band, the comparable historical episode — the override rate stays high and the accuracy gain evaporates between model output and the demand plan that actually drives purchase orders.</p><p>The Forecast Value Added literature is blunt about it: across roughly 15 years of academic research, only about half of manual planner overrides improve forecast accuracy. The other half degrade it or are net-neutral. A 40% override rate, which is common in enterprise S&amp;OP, means the published model accuracy isn’t the accuracy that reaches the order book.</p><blockquote><em>The honest question isn’t </em>“how do we reduce overrides.”<em> It’s </em>“what context is the planner encoding manually that we have failed to encode in the system?”</blockquote><p>That reframes the program from a behavioural problem into a feature engineering problem — which is solvable.</p><h4>3. The project is sold as a platform, not an outcome</h4><p>Two-year implementation timelines with seat-based pricing don’t align with how supply chains actually change. Deloitte’s most recent AI ROI work has the payback period for enterprise AI programs stretching to 2–4 years, against a historical analytics norm of 7–12 months.</p><p>By month nine, the vendor’s roadmap has drifted, the executive sponsor has rotated, and the original business case is no longer the case being delivered against. The model needs to start producing measurable value in weeks, not quarters, or it gets unfunded before it gets adopted.</p><h3>Why it’s structural, not incidental</h3><p>These three failure modes are not bad project management. They are the predictable output of how enterprise forecasting is bought, built, and governed today.</p><p>Forecasting sits in an organisational seam. The data lives in IT. The model lives in analytics or a vendor product. The planner sits in supply chain. Accountability for inventory dollars and service level sits with operations, and the CFO funds the program against a payback case that almost never includes integration work as a line item. The result is a structural underinvestment in the layer that determines whether the model ever reaches a decision: the data pipeline, the planner interface, and the override authority.</p><p>The vendor market reinforces this. Gartner’s April 2026 outlook projects supply chain software with agentic AI capabilities growing from under $2 billion in 2025 to roughly $53 billion by 2030. That growth is built on platform economics, not outcome economics. The supplier-side incentive is to sell capacity — seats, modules, edition upgrades — and to define success at signing, not at landing. Two-year implementations are not an accident; they are the optimal contract length for a recurring-revenue business model. They are the wrong contract length for a CSCO trying to move inventory dollars in the current planning cycle.</p><p>Then there is the metric mismatch.</p><p>Most published AI forecasting case studies report MAPE or WAPE improvement at the SKU-week level. Boards do not fund SKU-week MAPE. They fund inventory turns, service level, working capital, and write-down avoidance.</p><p>PwC’s 2024 CPG survey put the typical operator at roughly 65% planning accuracy, with annual forecast errors in the 25–35% range. Each percentage point of forecast accuracy improvement is worth $1.4M–$3.5M for a large CPG operator. That’s the prize.</p><p>But if the planner override rate is 40%, then the published model accuracy is not the accuracy that reaches the order book. The number a CFO would actually care about is <em>post-override</em> forecast accuracy. Almost no program reports it.</p><h3>What the industry isn’t saying out loud</h3><p>A few uncomfortable things follow from this.</p><p>First, the planner is rarely the problem. Most “change management” framing assumes planners override because they distrust models or want to protect their roles. In practice, planners override because they hold context the model doesn’t see — a customer call about a promotion that hasn’t been logged, a quality hold that hasn’t propagated through the system, a competitor stockout in a region. Reframe overrides as a data and feature engineering problem, and the program becomes tractable.</p><p>Second, the platform-versus-outcome question is rarely asked at the procurement stage. The standard RFP scores capability breadth, vendor stability, and reference logos. It does not score speed-to-payback, override-rate reduction, or post-override accuracy. As long as the buying criteria reward platform completeness, suppliers who optimise for completeness will keep winning. The CSCO can change this unilaterally by changing the scoring rubric. Most don’t.</p><p>Third, the disillusionment many supply chain leaders are reporting in 2026 — Gartner’s May 2026 survey confirmed AI is <em>not</em> driving supply chain operating model transformation despite years of investment — is not a sign that AI doesn’t work. It is a sign that the operating model around the forecast wasn’t redesigned. The program shipped a model into a process that was structurally incapable of using it.</p><h3>The closing question</h3><p>If you’re a CSCO or COO evaluating an AI forecasting program in 2026, the question is not whether the model can outperform the incumbent system. It almost certainly can. The question is whether the operating stack around the forecast — the data pipeline, the planner workflow, the override authority, the commercial structure — can absorb the improvement and let it reach the order book.</p><p>Most cannot.</p><p>The few programs that do reach production tend to share three properties: a data layer decoupled from the modelling work, a planner workflow rebuilt around explainability and override transparency, and a commercial structure tied to operating outcomes rather than software seats.</p><p>Without those three, the forecast doesn’t matter.</p><img src="https://medium.com/_/stat?event=post.clientViewed&referrerSource=full_rss&postId=457d162b486e" width="1" height="1" alt="">]]></content:encoded>

That reading is wrong — and the cost of being wrong shows up in the report’s own data.</p><p>Autonomous, intelligent procurement is a class of supply chain AI in which agents continuously monitor demand, supplier signals, and market shifts, then execute sourcing, negotiation, and contracting decisions without waiting for buyer approval. Bain frames this as the most significant operating model change procurement has faced in two decades — not because the technology is novel, but because the unit of work is shifting from a query a human sends to a tool, to a decision an agent executes on the team’s behalf.</p><p>The headline numbers are direct. Organizations that deploy AI effectively can lift procurement productivity by 60% or more and unlock incremental savings of 3% to 7%, with ROI as high as five times their investment (Bain, 2026). Yet only about 5% of organizations report AI fully deployed across procurement today, while roughly 60% sit in planning or pilot phases. The gap between what’s possible and what’s deployed is the story. It will not close through better vendor selection. It closes through workflow redesign.</p><figure><img alt="" src="https://cdn-images-1.medium.com/max/1024/1*YlB2XmmuDixllt2xKXZh_Q.png" /><figcaption>Source: Bain &amp; Company, The Rise of Autonomous, Intelligent Procurement (2026).</figcaption></figure><h3>What Bain actually reported</h3><p>Bain describes a three-stage progression: limited AI adoption, AI-enabled workflows, and finally networks of agentic systems that initiate actions and execute decisions. Most CPOs are still in stage one, treating AI as features bolted onto existing source-to-pay platforms.</p><p>The numbers anchoring the report are specific. Two-thirds of CPOs surveyed already have a dedicated AI budget, often around 6% of procurement’s total spend. The 60%+ productivity gains are not theoretical — Bain cites client deployments where a single scaled agentic AI solution is projected to save up to $180 million annually. The savings come from category management, contract negotiation, supplier prequalification, and bid analysis: the work that consumes most of a senior buyer’s calendar today.</p><p>Two beliefs are slowing this progression more than any technical constraint, and Bain calls out both: that AI will fix messy processes, and that procurement must achieve perfect data before deploying anything. Both are wrong. Agents amplify whatever process they sit on top of — a clean process becomes faster, a messy one becomes faster at being messy. Perfect data is a moving target the agent itself improves through use.</p><h3>What it actually signals</h3><p>The shift Bain is naming is a change in who initiates action, not a change in what software the team uses.</p><p>A sourcing tool waits for a buyer to specify the category, the suppliers, the criteria, and the timing. A sourcing agent monitors the category continuously, identifies when a sourcing event is warranted, prepares the tender, qualifies the suppliers, and surfaces the buyer only when a strategic trade-off needs a human judgment.</p><figure><img alt="" src="https://cdn-images-1.medium.com/max/1024/1*IIp3oehOoqrLLGXSeCTECw.png" /><figcaption><em>The operating model shift, side by side.</em></figcaption></figure><p>This is the same shift McKinsey describes in its recent work on <a href="https://www.mckinsey.com/capabilities/operations/our-insights/redefining-procurement-performance-in-the-era-of-agentic-ai">agentic AI in procurement</a>: the move from analytical AI — “show me the data” — to agentic AI — “do it for me.” McKinsey cites a chemicals company piloting autonomous sourcing in the consumables category that has lifted procurement staff efficiency by 20–30% and pushed value capture up by 1–3% on the spend in scope. Autonomous category agents, by McKinsey’s estimate, can capture 15–30% efficiency improvements through the automation of non-value-added activities alone.</p><blockquote>“Tools wait for instructions. That’s the operating model change.”</blockquote><p>Gartner’s projections point the same direction. <a href="https://www.gartner.com/en/articles/strategic-predictions-for-2026">Spending on SCM software with agentic AI capabilities</a> will grow from less than $2 billion in 2025 to $53 billion by 2030, with procurement moving toward machine-to-machine transactions where products themselves are machine-readable.</p><p>Across all three reports, the signal is consistent: firms that treat agentic procurement as a software upgrade will install agents into workflows designed for tools, and capture none of the productivity Bain models. Firms that redesign the workflow first — defining which decisions agents own, what triggers escalation, what governance applies — will capture most of it.</p><h3>Three things to watch over the next four quarters</h3><p><strong>Watch the buy-versus-build line.</strong> The major source-to-pay vendors are racing to add agent capabilities, but agentic procurement is a workflow problem before it is a software problem — and most enterprise stacks were not built to host autonomous agents alongside human buyers in the same category.</p><p><strong>Watch supplier behavior.</strong> Suppliers are deploying their own AI agents to optimize quote responses, contract terms, and concession timing. A buyer with tools and a supplier with agents is a structurally outnegotiated buyer.</p><p><strong>Watch the talent re-architecture.</strong> As routine sourcing migrates to agents, the buyer role narrows toward exception management, strategic trade-offs, and supplier relationship work.
